How do you ensure they will keep their shape?

I made a batch of gingerbread men that no longer resemble men. They look more like abstract, rotund hippo shapes. Is it because the butter I used was very cold, or because I used baking soda in place of baking powder?

It would have been the substitution that did it. Although they sound, look and feel very similar, baking powder and soda are two different things. They both work as leaveners, but baking powder allows dough to rise, while soda allows the dough to spread, meaning you get thinner edges with a tender centre.
